Scan #070: Shopify, Lemonade, DSV +5
The commerce OS defends its moat against Buy with Prime; Lemonade finally hits adj. EBITDA; DSV digests Schenker; plus Baker Hughes' LNG pivot and four emerging bets in supply chain, EV charging, ecommerce aggregation, and direct-to-consumer homebuilding.
Four public incumbents and four emerging bets. The through-line this scan: incumbents that quietly rebuilt around the new revenue mix (Shopify's Shop Pay, Baker Hughes' LNG and data-center turbines, DSV's Schenker synergies, Lemonade's auto wedge) versus emerging companies whose open question is whether the mechanism they picked actually generalizes.
Shopify — Retail & Ecommerce · Well-positioned. The commerce OS behind ~14% of US online retail by GMV. Q3 2026 revenue $3.74B (+31.6%), GMV $119.1B (+29.5%), 15.2% operating margin, 68% Shopify Payments penetration. Shop Pay now carries 32% of BFCM 2025 orders. Amazon's Buy with Prime is a real threat but the identity/brand control wedge still favors SHOP for anyone not willing to pour sales into Amazon's funnel.
Lemonade — Insurance · Well-positioned. AI-native carrier finally hits P&C stride. Q3 2026 IFP $1.551B across 3.52M customers; gross loss ratio normalized to 65%; Q4 2026 guided to first positive adjusted EBITDA. The Metromile car book is the growth lever; the Tesla partnership rumor remains the asymmetric upside. The giveback story is quaint; the LLM-powered underwriting economics are what actually matter.
Baker Hughes — Energy · Well-positioned. A 118-year-old drill-bit company reinvented as a gas-infrastructure and data-center turbine play. Q3 2026 orders $10.8B (+31%), total RPO $46.4B record. The Chart Industries deal closed July 2026 ($13.6B) adding cryogenic LNG/hydrogen capability. OFSE lags SLB; IET and Chart are compounding on LNG and behind-the-meter power.
DSV — Logistics & Freight · Well-positioned. The serial acquirer swallowed DB Schenker in April 2025 for ~€14.3B ($16.2B)—the largest freight-forwarding deal ever—and is now the world's No. 1 forwarder with ~160,000 employees and a ~DKK 280-300B run-rate. Synergy target DKK 9B (€1.2-1.7B) over three years, with ~7,000 layoffs. The integration machine is the moat.
Pattern — Retail & Ecommerce · Emerging. The outsourced ecommerce department. Pattern buys inventory from brands and resells on Amazon/Tmall/Mercado Libre, keeping the spread. IPO'd September 2025 at ~$2.5B ($14/share, NASDAQ: PTRN). 2024 revenue $1.80B (+31%, $68M net income). The open question: do big CPGs that outsourced because they couldn't run Amazon stay on Pattern once they've learned to? 94% of 2024 revenue touched the Amazon ecosystem.
o9 Solutions — Supply Chain · Emerging. Dallas-based AI-first supply chain planning platform. Co-founded by i2 Technologies veteran Sanjiv Sidhu; last valued at $3.7B in July 2023 Series C. Gartner Magic Quadrant Leader for Supply Chain Planning 2025. Named customers include Walmart (DSP), Nestlé, Unilever, Google, L'Oréal. Open question: can o9 crest to profitability before SAP IBP bundling and Kinaxis' AI retrofit catches up?
Terawatt Infrastructure — Energy & EV Infrastructure · Emerging. Builds, owns, and operates heavy-duty EV charging depots along US freight corridors. $1B+ Vision Ridge/Keyframe/Cyrus commitment from September 2022; $300M RBC-led credit facility June 2026. 50+ properties, 200+ MW in development. First operational depot Rancho Dominguez 2025 (7 MW). Open question: does Class 8 electrification happen fast enough on the Southwest I-10 corridor to fill the depots before the capital runs ahead of utilization?
Welcome Homes — Construction · Emerging. DigitalOcean co-founder Alec Hartman's direct-to-consumer new homebuilder. Online configurator + fixed-price contracts + subcontractor orchestration across NY/NJ/CT/MD/PA/DE/VA/GA/NC. ~$34M raised through Series A. The cleanest surviving version of the contech homebuilding thesis that killed Katerra, Veev, and Cover. Open question: can asset-light orchestration industrialize custom home delivery before a production builder copies the configurator?
