Scan #067: Narrow challengers, diversified compounders
Eight deep dives — Trigo, Picnic, Dandelion Energy, Resilience, United Rentals, Reliance Inc., Performance Food Group, Arch Capital — on the retail, ecommerce, energy, insurance, construction, supply-chain, and logistics companies reshaping the real economy.
Today's scan pairs four emerging bets against four entrenched compounders, with insurance and retail-ops as the two most-mentioned themes. The through-line: in each sector a quietly diversified incumbent is harder to disrupt than it looks, and the credible challenger has narrowed from "replace them all" to "take one slice."
Trigo — Retail · Emerging. Israeli computer-vision company retrofitting European grocers (Tesco, REWE, ALDI Nord, Auchan) for checkout-free shopping; ~$200M raised. Amazon's 2024 Just Walk Out retreat left the thesis unclaimed and Trigo is the credible non-Amazon answer, but installations have outstripped rollouts and the question is whether the pilots scale to chain-wide default before runway tightens.
Picnic — Ecommerce · Emerging. Dutch online-only grocer with fixed-route electric-van deliveries; €1.2B+ raised including a €430M round in November 2025. The business that survived the Gorillas/Getir/Flink collapse by inverting the model — slow density instead of 10-minute delivery. NL is EBIT-positive; Germany and France are the test.
Dandelion Energy — Energy · Emerging. Alphabet-X spin-out bundling residential geothermal heat pumps into a turnkey retrofit; ~$140M raised. IRA tax credits plus Northeast gas-price spikes make the household math work for the first time in decades. The open question is whether installed cost can drop below $25K after incentives to actually compete with air-source heat pumps.
Resilience — Insurance · Emerging. Cyber-insurance MGA that bundles underwriting with SOC-on-retainer services and keeps risk in a Bermuda captive; ~$320M raised including a $100M Series D in October 2026. The thesis — that services reduce loss ratio 20-40% — is being pressure-tested as the hard cyber market softens.
United Rentals — Construction · Well-positioned. The world's largest equipment-rental company: 1,600+ branches, $23B fleet, $15.5B revenue, $58B market cap. Herc's Feb 2025 outbid for H&E was URI's first real competitive setback of the Flannery era, but the data-center and reindustrialisation tailwinds extend the runway well into 2028.
Reliance, Inc. — Supply Chain · Well-positioned. Largest metals service-center operator in North America: 320 locations, ~5M tons shipped, $14B revenue. A compounding story almost unique among industrials — positive free cash flow every year since its 1994 IPO through steel's violent cycle. Tariffs, reshoring, and an endless acquisition pipeline point the same direction.
Performance Food Group — Logistics · Well-positioned. #3 US foodservice distributor behind Sysco and US Foods; ~$66B revenue across Foodservice, Vistar snacks, and Core-Mark convenience. November 2025's $2.1B Cheney Brothers acquisition extends Florida density but briefly pushes leverage to 3.0x. The three-segment diversification is what keeps the compounding intact.
Arch Capital Group — Insurance · Well-positioned. Bermuda specialty P&C, reinsurance, and mortgage insurance — $22B GWP, mid-80s combined ratio, $46B market cap. Nicolas Papadopoulo succeeded Marc Grandisson as CEO in October 2024 in the first leadership handover of Arch's quarter-century compounding era. The three uncorrelated segments and capital-allocation discipline remain intact.
