Founding story
Masco’s origin is a Detroit auto-supplier story, not a plumbing one. Alex Manoogian — an Armenian Genocide survivor who arrived in the US in 1920 — incorporated Masco Screw Products Company in 1929 with two partners and $25,000, making machined parts for Chrysler, Ford, Hudson and the other Detroit automakers (FundingUniverse, Masco corporate history). The company name is an acronym: “MAnoogian Screw COmpany.”
The pivotal invention came 25 years in. In 1954 Alex Manoogian introduced a single-handle, washerless faucet using a ball-valve mechanism he had seen on a jet-engine fuel system, and spent the next 15 years displacing the two-handle compression faucet across North American kitchens under the Delta brand. Delta became the company’s defining product; the parent went public on the NYSE in 1969.
Alex’s son Richard Manoogian ran Masco for essentially four decades (president from 1968, chairman/CEO from 1985, non-executive chairman until 2012, chairman emeritus until his death in November 2024 at age 90, per dBusiness). How it works
Masco is a brand holding company whose factories make durable goods sold overwhelmingly through third-party retail. Three mechanics matter.
Behr paint through The Home Depot. Behr Paint Company (Santa Ana, California) manufactures interior and exterior architectural coatings — Marquee, Dynasty, Premium Plus, Behr Pro — and sells essentially all of its US volume through a single exclusive retail channel: The Home Depot. The relationship predates Masco (Behr went Home Depot-exclusive in 1978, a decision Masco inherited when it bought Behr in 1999) and runs deep: Behr paint is tinted at the Home Depot in-store paint desk, promoted in Home Depot’s circulars, and effectively indistinguishable in the consumer’s mind from a Home Depot private label, except that it is manufactured by Masco.
Delta Faucet through Home Depot and Lowe’s. Delta manufactures faucets in Indianapolis, Jackson (Tennessee) and Chickasha (Oklahoma), with opening-price-point and parts volume increasingly imported from the company’s Panyu, China plant (Delta’s 2003 Panyu one-millionth-faucet milestone, Plumbing & Mechanical). The channel split: Home Depot and Lowe’s for retail/DIY; independent plumbing wholesalers (Ferguson, Winsupply) for Delta Commercial and the specifier channel; the Delta website for direct-to-consumer. Plumbing Products (approximately 60% of FY2024 revenue): Delta Faucet (kitchen, bath, shower; Peerless and Brizo sub-brands), Hansgrohe (Axor premium, Hansgrohe mainline), Watkins Wellness (Caldera, Hot Spring, Fantasy Spas hot tubs; Finnleo and Tylo saunas via the 2023 Sauna360 acquisition), Easy Sanitary Solutions (acquired 2020; Dutch linear drain specialist).
Decorative Architectural Products (approximately 40% of FY2024 revenue): Behr paints and stains (Marquee, Dynasty, Premium Plus, Behr Pro, KILZ primer); Kichler Lighting (residential and landscape); Liberty Hardware (cabinet and door hardware sold through Home Depot and Lowe’s).
Both segments share two features: brand-first positioning that depends on retailer co-marketing, and relatively light engineering content compared with the 1954 Delta breakthrough. The Service Business of America (installation, cabinetry) is gone — TopBuild spun off July 2015, Masco Cabinetry sold to ACProducts in 2020 for approximately $1B.

The segment most exposed is Decorative Architectural: operating margin is structurally several hundred basis points higher than Plumbing’s, so a shelf renegotiation at The Home Depot does not just dent one segment, it compresses the whole company’s margin.

Three structural forces define Masco’s addressable market in 2026.
US existing-home sales at generational lows. NAR reported an existing-home sales pace around a 4.0-4.1 million-unit SAAR through much of 2025 (NAR via Calculated Risk, October 2025) — a floor roughly 25-30% below the ~5.5M units of the prior cycle peak. Housing turnover drives discretionary paint-and-faucet refresh; fewer house sales means fewer kitchens and bathrooms repainted and remodeled. US architectural coatings. Sherwin-Williams dominates with ~$23.1B in 2024 global sales (coatings-industry trade press, Guidechem) and roughly 4,900 US company-owned stores — a professional-painter distribution network Behr cannot credibly replicate. PPG, Benjamin Moore, Behr and Dunn-Edwards split the DIY and specifier mix below Sherwin. Behr’s “Behr Pro” push since 2017 has not meaningfully breached Sherwin’s company-store moat.
US faucet. Roughly a 25% Delta / 24% Moen / 20% Kohler oligopoly in premium and mid-tier (industry trade press, 2024-2026), with Chinese-made retailer private label owning the opening price point. Masco 2024-25 earnings calls attributed Delta’s US retail softness partially to Home Depot and Lowe’s expanding private-label faucet SKUs.
Competitive intel
Sherwin-Williams (SHW) is the big one — ~$23.1B 2024 global sales, ~4,900 US stores, a professional-contractor channel Behr structurally cannot enter without owning stores. If Home Depot ever renegotiates the Behr relationship, Sherwin is the shelf replacement. PPG Industries (PPG) is the alternate shelf: it has been on and off Home Depot before (Glidden, 2015 push, then pulled). Fortune Brands Innovations (FBIN) is the direct peer — Moen at approximately 24% US faucet share versus Delta’s ~25%, with the same big-box exposure, plus a connected-water adjacency (Flo by Moen) Masco has not matched. RPM International (RPM) attacks the adjacency aisle (Rust-Oleum primers, DAP sealants, Zinsser). Benjamin Moore (Berkshire Hathaway) owns the ~7,500-dealer specifier channel Behr envies. Kingfisher (KGF) sets European DIY terms for Hansgrohe. The complaints. SeekingAlpha coverage in 2025 flagged ‘DIY headwinds and tariff cost pressures’ and argued the stock was expensive on normalised earnings. Masco’s own Q3 2025 (‘decline in third-quarter sales amid challenging market’ — Interior Daily, October 29, 2025) is the complaint made concrete: hard to argue brand pricing power when the biggest segment is giving back volume to private label. Outlook: well positioned or at risk?
At risk. The Masco position is a specific kind of fragility: two of three profit engines are retailer-pinned in a weak housing cycle, and the third (Hansgrohe) is European-exposed in a Kingfisher-dominated DIY market with its own private-label pressures. Behr’s exclusive Home Depot relationship is the single most valuable asset Masco owns — and the single biggest concentration risk. The relationship has run 48 years (1978-2026); terms are renegotiated bilaterally with the single-largest DIY retailer in the US. Home Depot has experimented with multi-brand paint before (PPG Glidden 2015-era) and announced an exclusive KILZ primer deal in 2025 — a reminder that Behr does not have category-level exclusivity, only line-level. Any shelf renegotiation that cost Behr even 15% of its Home Depot facings would materially compress Masco corporate margin, because Decorative Architectural is the higher-margin segment.
The Delta story is the slower, more visible erosion. Chinese-made retailer private-label owns the opening price point; Fortune Brands owns the smart-water adjacency; Kohler owns the premium design-forward tier. Delta is squeezed on both sides, with volume softness attributed to this in Masco’s own 2024-25 earnings. The $2B buyback authorisation and the Nudi CEO transition tell you management has read the picture correctly — the next chapter is capital return and SKU rationalisation, not organic growth. That is at-risk being managed thoughtfully, not well-positioned.
By the criteria rubric, three of the seven at-risk markers are documented: housing-turnover-driven flat/declining organic growth (Q3 2025, Q1 2026 commentary); named funded challenger taking share (Chinese private-label faucets at Home Depot and Lowe’s); delivery model unchanged for 48 years (Behr-Home Depot exclusive since 1978).
How to attack it
The wedge is contractor-side software and procurement for the independent paint-and-plumbing professional — the painters and plumbers Behr and Delta cannot reach through The Home Depot and whom Sherwin-Williams and Ferguson lock up through company-store distribution. A new entrant does not need to beat Sherwin on paint manufacturing or Delta on faucet manufacturing; it needs to build the pro-contractor layer that routes jobs, quotes, materials sourcing and payment, and uses aggregated demand to negotiate direct-from-manufacturer pricing on challenger OEMs (PPG specialty, Benjamin Moore pro, European and Chinese faucet makers). Angi, Thumbtack and ServiceTitan all touch pieces of this; nobody has built the paint- and plumbing-specific procurement-plus-estimating stack that lets a 3-truck painting contractor behave like a 300-truck one.
Enumerated weaknesses an attacker exploits:
- Behr-Home Depot concentration. 48-year exclusive relationship with a single retailer; any shelf pivot (even partial, like the 2025 KILZ exclusive) compresses the highest-margin Masco segment (Masco investor filings; Home Depot KILZ release, 2025).
- No professional distribution. Behr has no equivalent to Sherwin’s ~4,900 company-owned stores; “Behr Pro” is 8+ years old and has not meaningfully breached Sherwin’s channel (Sherwin 2024 annual commentary).
- Chinese private-label faucet encroachment. Delta’s opening-price-point SKUs are being displaced by Glacier Bay, Project Source and Allen+Roth at Masco’s two biggest retail partners (Masco earnings coverage, 2024-25).
- Housing-cycle beta. Existing-home sales near 4M units annualised in late 2025 (NAR via Calculated Risk, October 2025) versus the ~5.5M peak — the refresh cycle is structurally depressed.

- No connected-water platform. Fortune Brands has Flo by Moen; Masco has no comparable Delta smart-plumbing platform at scale (FBIN 2024-2025 reporting).
Adjacent-segment play
Masco’s capability — brand marketing plus retailer co-managed shelf execution on durable home-category products — could be repackaged into adjacent home-wellness categories where retail concentration is lower and the brand playbook transfers cleanly. Watkins Wellness already proved this out: hot tubs plus the 2023 Sauna360 acquisition make Masco a credible ‘home wellness’ operator against Jacuzzi and independent peers. The natural next adjacency is water filtration and conditioning (whole-house + point-of-use), currently a Pentair / A. O. Smith / Culligan oligopoly where a Delta-branded consumer offering plus an installer-channel play would land cleanly. Delta already sells kitchen faucets with integrated filtration — the leap to filtration-as-category is small.
A second adjacency is European-and-Latin-American premium plumbing export using Hansgrohe’s distribution and brand equity as the carrier. Hansgrohe runs a global showroom model Delta’s US-retail business cannot access, and emerging-market urban middle-class demand for premium bath product (Mexico, Brazil, India, GCC) is a growth tier Kohler has courted aggressively and Masco has under-indexed. Capital intensity is lower than another US acquisition and the strategic logic is more consistent with Nudi’s packaged-goods background than another installation-services push.
The adjacency that does not work is professional-contractor channel reconstruction. Sherwin-Williams spent 150 years and billions building 4,900 company-owned stores; buying or building a parallel professional-paint channel is not a Masco-sized bet. The right move is to accept the ceiling on Behr Pro and compete where retailer concentration cuts the other direction.
